If the Right Behaviour Feels Hard, the Wrong Behaviour Will Win

Most organisations have a touching belief in instruction. They assume that if people know what they are supposed to do, they will do it. This explains a great deal of corporate training, most policy documents, and almost every email that begins with “As a reminder.”

Unfortunately, humans are not instruction-following devices. They are energy-conserving, threat-detecting, status-sensitive creatures who prefer the path of least resistance unless a better path has been made obvious, safe, rewarding, and socially normal. This is why the old process survives long after the new process has been launched.

This is the behavioural law of organisational life: “if the desired behaviour is harder than the current behaviour, you have not designed change. You have merely requested it.”

A surprising amount of business improvement fails here. Not at the strategy level. Not at the technology level. Not even at the process level. It fails in the tiny moments where a person is tired, busy, uncertain, socially exposed, or trying to get through the day without becoming the subject of a meeting. 


The Problem: Invisible Blockers Beat Visible Intentions


In the previous articles, we explored why organisations should be understood as cognitive systems, why tools need a broader performance model, and why improvement must account for how people actually think and behave. This article moves from the model to the experience of work itself. If we want people to adopt better behaviours, we must design for cognitive ease and motivational fit.

Cognitive ease is the degree to which an action feels simple, clear, intuitive, and mentally affordable. Motivational fit is the degree to which that action connects with what people care about, value, fear, or find rewarding. When these are missing, even a technically correct improvement can fail. 

This is why invisible blockers matter. Cultural scripts tell people what is really allowed. Cognitive overload makes better decisions feel too expensive. Trust dynamics determine whether people use information to learn or defend themselves. Motivation black holes appear when the organisation asks for effort but provides no meaning, progress, recognition, or relief.

The awkward truth is that people often do not resist improvement. They resist the unnecessary friction attached to improvement. If the better action is hidden behind a confusing form, a slow system, a risky conversation, or a vague benefit, then the organisation should not be surprised when people take the old path.

A Better Framework: The Ease and Fit Test


Before asking people to adopt a new process, system, habit, or standard, leaders should ask four questions. Together, they form the Ease and Fit Test. It is designed to reveal the invisible blockers that sit between logical agreement and actual behaviour.



1. Is the Desired Behaviour Mentally Easy?


A behaviour that requires too much thinking will lose to one that requires less. It is biology with a calendar invite. The human brain is economical. It avoids unnecessary effort where it can, especially under pressure.

Many improvement initiatives accidentally increase cognitive load. They add new fields, new exceptions, new decision rules, new dashboards, new meetings, and new terminology. Then leaders are puzzled that adoption is slow. The real issue is not commitment. It is mental affordability.

If a customer service agent must remember twelve exception rules, open three systems, interpret an unclear policy, and then write a note in a format nobody naturally uses, the old workaround will win. If a manager must decode a dashboard before knowing what decision to make, the dashboard is not insight. It is a puzzle wearing a tie.


Designing for cognitive ease means making the next action obvious. Reduce steps. Remove ambiguity. Put the information where the decision is made. Use plain language. Replace memory with prompts. Replace interpretation with examples. Make the better action feel like the natural action. In behavioural terms, do not simply persuade the brain. Stop irritating it.


2. Is the Desired Behaviour Socially Safe?


There are things people can do technically, but not socially. This distinction drives much organisational nonsense.

 A process may say people can escalate risks early. The culture may prefer bad news after it has been gift-wrapped. A leadership message may invite experimentation. The promotion system may still favour those who never look wrong in public.

People are exquisitely sensitive to social risk. They ask, often silently: will this make me look difficult? Will my manager support me? Will this annoy the powerful person? Will I be blamed if it fails? Will my team think I am creating extra work? Will this make me appear less competent?

This is why cultural scripts are so powerful. They are the unwritten instructions people follow when the written instructions become risky. The process may say, “Use judgment,” but the script says, “Check with the manager unless you enjoy career roulette.”

Designing for social safety means changing the script. Leaders must make the desired behaviour visible, rewarded, and protected. Show examples of good challenge. Praise early escalation. Make it clear who will support the decision when someone acts within agreed principles. Otherwise, people will conclude that the safest behaviour is not the best behaviour, but the least personally expensive one.


3. Does the Behaviour Fit the Person’s Motivation?


Motivation is not a poster. It is not produced by telling people to be passionate about a workflow. Nobody wakes up thrilled to “drive process adherence” unless they are either very unusual or have recently joined the transformation office.

People are motivated by different things: mastery, autonomy, purpose, status, belonging, progress, relief, fairness, curiosity, customer impact, professional pride, and sometimes the simple joy of not having to enter the same information twice. Improvement design becomes much stronger when it connects to these motives.

A new standard may be framed as compliance, or as protecting professional quality. A new dashboard may be framed as monitoring, or as helping teams see progress. The same intervention can feel like a threat or a gift depending on the motivational architecture around it.

This is not manipulation. It is relevance. If the behaviour does not connect to something people care about, the organisation is relying on obedience. Obedience is a weak fuel for improvement. It runs out quickly and smells slightly of bureaucracy.

Designing for motivational fit means asking: what does this behaviour help people become, protect, achieve, or avoid? If the answer is “it helps senior leaders see the numbers,” do not be shocked if frontline enthusiasm is modest.


4. Does the System Reward the Behaviour Quickly Enough?


Humans learn from consequences, especially consequences that are timely and emotionally noticeable. Unfortunately, organisations often delay rewards for good behaviour and immediately reward old behaviour.

Using the new process may create better system data next quarter. Using the old shortcut solves the customer issue now. Sharing knowledge may help the organisation later. Keeping knowledge private preserves expert status today. Escalating early may prevent a future problem. Staying quiet avoids an awkward meeting this afternoon.

The short-term reward often beats the long-term benefit. This is why improvement needs fast feedback. People must see that the better behaviour works, matters, and is recognised. If a team reduces rework, show them the effect. If a manager makes a good decision within the guardrails, reinforce it. If a frontline suggestion removes customer friction, tell the story. 

Feedback is behavioural nutrition. Without it, good behaviour starves.



A Practical Example: The CRM That Everyone Avoided


Imagine a sales organisation introducing a new CRM. The business case is excellent. Customer information is scattered. Forecasting is unreliable. Relationship history sits in people’s heads. Leaders want visibility, consistency, and better pipeline management. The CRM is launched with training, user guides, dashboards, and an executive message about “one source of truth.”

Three months later, usage is poor. Salespeople still keep notes in spreadsheets, notebooks, inboxes, and occasionally in memory, which is where data goes to retire.


The traditional diagnosis is predictable: the team needs more training, managers need to enforce compliance, and the dashboard should name the non-users. 

The Ease and Fit Test reveals a better diagnosis. Is the behaviour mentally easy? No. Updating the CRM takes too many clicks and happens after the sales conversation, when the salesperson is already moving to the next task. Is it socially safe? Not entirely. Entering early-stage opportunities exposes salespeople to scrutiny before they are confident. Does it fit motivation? Poorly. The CRM is framed as management visibility, not as something that helps salespeople win. Is feedback fast enough? No. The salesperson enters data today, but the benefit appears later in a forecast meeting they may not value.


Now the solution changes. Simplify fields. Add prompts immediately after calls. Allow early-stage notes without treating them as committed pipeline. Show how good CRM data helps salespeople remember commitments, prepare for follow-ups, avoid embarrassing duplication, and win better work. Recognise useful relationship intelligence, not just pipeline hygiene. Give teams quick feedback when shared data prevents a mistake or opens an opportunity.


One approach says, “Use the CRM because the business needs visibility.” The other says, “Use the CRM because it makes you sharper, more prepared, and more valuable to the customer.”


That is the difference between compliance design and motivational design.



The Real Shift


The real shift is from designing processes for ideal behaviour to designing environments for actual behaviour.


This matters because most invisible blockers don't show up on a process map. Cultural scripts do not appear as boxes and arrows. Cognitive load does not show up as a swim lane. Trust dynamics are rarely captured in a standard operating procedure. Motivation black holes do not politely label themselves in red. Yet these are often the reasons improvement fails.


A beautifully designed process that nobody wants to use is not beautifully designed. It is administrative sculpture. A dashboard that creates anxiety rather than insight is not a management tool. It is a fluorescent threat. A standard that protects consistency but destroys judgment is not maturity. It is obedience with formatting.


Behavioural science-informed design asks a better set of questions. Where is the friction? Where is the fear? Where is the ambiguity? Where is the social risk? Where does the old habit still pay better than the new one? Where are we asking for motivation while providing no progress, recognition, autonomy, or meaning?

When these questions are answered well, improvement starts to feel different. 

The future of improvement will belong to organisations that understand the behavioural experience of work. They will know that friction is a cost, clarity is a gift, trust is infrastructure, motivation is architecture, and ease is not laziness. Ease is strategy.


Because in the end, people do not rise to the level of the process you announce. They fall to the level of the system you design.
