Your Organisation is not a machine. It's a "Nervous Animal in a Suit"

There is a strange belief in business that if something is not working, the solution must be more serious: more governance, more dashboards, more meetings, more frameworks, more acronyms, more people saying “strategic alignment” while secretly wondering why nothing is changing.

This is odd because in almost every other part of life, we understand that piling on more control rarely creates better behaviour. If a dog is anxious, you do not improve it by giving it a KPI. If a child is confused, you do not solve the problem by introducing a steering committee. If a person is overwhelmed, you do not make them more productive by sending them a 47-page transformation roadmap and asking them to “lean in.”

Yet this is roughly how many organisations attempt to improve. They treat the business as if it was a machine: diagnose the fault, replace the part, tighten the process, install the software, issue the new instructions, measure compliance. And then everyone acts surprised when the machine refuses to behave like a machine.

The uncomfortable truth is this: your organisation is not broken. It may be behaving perfectly rationally, given the conditions you have created. This is the part most improvement programs miss. A business is not just a set of processes. It is a social organism. A collection of fears, habits, incentives, memories, shortcuts, status games, tribal norms, unspoken rules, old wounds, and half-remembered PowerPoint decks from 2017.

It does not simply process instructions. It reacts. It protects itself, avoids pain and repeats what has been rewarded. It hides what has been punished and develops scar tissue. Surprisingly, this scar tissue often looks remarkably like good management. A project goes wrong, so we add a sign-off. A customer complains, so we add a checklist. A risk appears, so we add a policy. A leader gets embarrassed, so we add reporting. A transformation fails, so we add governance to the next transformation.

Each decision is sensible. Each one is defensible. Each one probably has a very impressive slide behind it. But ten years later, buying a chair requires three approvals, innovation requires permission from people who are professionally allergic to risk, and the organisation has become so protected from mistakes that it is also protected from progress. This is how bureaucracy grows. Not because people are stupid, but because they are sensible in small increments. The great enemy of improvement is not incompetence. It is an accumulated reasonableness.

Most organisations do not become slow through one terrible decision. They become slow through hundreds of individually intelligent decisions that are never re-examined together. The result is a business that looks stable from the boardroom and feels constipated from the front line.

So, naturally, someone suggests a new tool: Lean, Six Sigma, Agile, OKRs, AI, Automation, or maybe a new operating model or a new transformation office. Finally, a new dashboard with slightly more colourful circles than the previous dashboard gets created. Now, none of these things is bad. Many are extremely useful. But they suffer from one fatal weakness: they are tools. And tools are only powerful when the system is ready to use them. A hammer is very useful if the problem is a nail. It is less useful if the problem is that nobody trusts the carpenter, the wall keeps moving, and everyone is secretly rewarded for not building the house.

This is why so many improvement efforts fail. They are technically correct and psychologically illiterate. They assume that if people understand the logic, they will change their behaviour. This is one of the most expensive fantasies in business.

People do not do things merely because they are logical. They do things because they feel safe, motivated, clear, capable, rewarded, and socially permitted to do them. In other words, behaviour is not produced by process design alone. It is produced by context. Change the context, and the behaviour often changes without a motivational speech, a training module, or a laminated values poster. Consider the humble airport sign. If passengers constantly walk the wrong way, the worst solution is to run a “Wayfinding Excellence Transformation Program.” The better solution is usually to move the sign.

Business has a curious habit of choosing the transformation program. This is because organisations often prefer impressive solutions to effective ones. Impressive solutions have sponsors, roadmaps, steering groups, and launch events. Effective solutions often look embarrassingly simple: make the form shorter; remove the duplicate approval; change the default option; put the useful data where the decision is made; let teams see the consequence of their actions quickly; reward the person who prevents the problem, not only the hero who fixes it at midnight; create psychological safety before demanding transparency; clarify the decision before buying the software.

These things sound small. They are not. They are the architecture of behaviour. The next frontier of business improvement is not more process optimisation. It is cognitive design. That means designing the business around how humans actually think, decide, trust, avoid, copy, fear, learn, and act under pressure. It means understanding that people are not ignoring effective solutions or resisting change because it is difficult. Often, they resist because the system has taught them that change is dangerous and that solutions are pointless, performative, or temporary.

Resistance is not always a problem to be overcome. Sometimes it is market research from the organisation's nervous system. It tells you where trust is low. It tells you where incentives are absurd. It tells you where the official process and the real process parted company years ago, and now only exchange Christmas cards. It tells you where people have learned that the safest thing to do is nod enthusiastically in the meeting and then wait for the initiative to die.

This is why the question “How do we get people to adopt the new process?” is often the wrong question. The better question is: “What would make the better behaviour feel obvious?” That one question changes everything. It shifts improvement away from persuasion and toward design. Away from compliance and toward conditions. Away from asking people to try harder and toward making the right action easier. And this is where technology, including AI, becomes interesting. Not as magic or salvation, not as a shiny object that allows executives to appear futuristic at conferences. AI is powerful when it amplifies clarity. It is dangerous when it accelerates confusion. If your business does not understand its own problems, AI will help you misunderstand them faster. If your processes are full of scar tissue, AI may simply automate them. If your people do not trust the system, AI may give them a more sophisticated system to distrust.

The future does not belong to organisations with the most tools. It belongs to organisations that understand the human conditions under which tools create value. This is the great hidden opportunity. Your business may not need another transformation program. It may need a better theory of human behaviour. It may need to stop asking, “Why won’t solutions stick?” and start asking, “What is the current system making it rational for people to do?” Because people are usually exquisitely sensitive to the real rules of the game. Not the rules written in the policy. The real rules: what gets praised, what gets ignored, what gets punished, what gets promoted, what gets measured, what gets quietly tolerated, and what gets someone invited into the important room.

If you want to change behaviour, do not begin with the behaviour. Begin with the game. Change the game, and the players surprise you. This is the new work of business improvement: not more machinery, noise, or control, but more psychology, clarity, and better conditions. Because your organisation is not a machine. It is a nervous animal in a suit. And if you want it to perform, adapt, and improve, you first have to understand what it has been trained to fear, what it has been trained to repeat, and what it has never been given permission to become. That is where real improvement begins.
